When to use a SWOT analysis in a case study
SWOT belongs at the point where you stop re-reading the case and start deciding what it means. It works best after your first full read, when you know the characters, numbers and deadlines, and before you draft recommendations, because the four lists become the raw material for those recommendations.
The framework splits the world in two. Strengths and weaknesses are internal: they describe the organisation as it is today — its people, cash, equipment, brand and processes. Opportunities and threats are external: they describe the environment acting on the organisation, such as competitors, regulation, seasonal demand or new technology. A point in the wrong half is the fastest way to lose marks, so test each one: could the company switch this factor off by itself? If yes, it is internal.
Reach for SWOT when your brief mentions a situation analysis, a strategic position, an evaluation of the company or its internal and external environment. If the assignment asks about wider forces — politics, inflation, climate rules — pair it with the PESTLE analysis generator, which handles the macro-environment in more depth.
How to fill each quadrant with evidence
A strong matrix is a list of claims, each with a receipt from the case. Write the point first, then check it against the text. If you cannot name where the case supports it, rewrite it until you can.
Strengths — what the company does well right now
Look for resources, skills and processes the case describes in positive terms: experienced staff, owned premises, loyal customers, a strong balance sheet. Phrase each point as a fact with a number or comparison where the case gives one.
Weaknesses — what holds it back
Cases signal weaknesses through complaints, gaps, delays and costs. A weakness is internal and current, so staff shortages qualify but a coming rent rise does not. Be blunt: markers reward honesty here more than politeness.
Opportunities — external openings it could use
Search the case for trends, unserved demand, policy changes and events that have not happened yet but could. An opportunity is outside the company's control but inside its reach, which is why a new metro line nearby counts and simply hiring more staff does not.
Threats — external risks to manage
Competitors entering, regulations tightening, key customers leaving, seasons that cut revenue. A threat exists whether or not the company reacts, which is the test that separates it from a weakness. Rank threats by how badly each would hurt the business.
Three to five points per quadrant is a normal working load. If a quadrant runs past eight, you are probably listing facts instead of judging which facts matter — cut the ones a grader could not connect to a recommendation.
From SWOT to strategy: the TOWS bridge
TOWS is the same letters in reverse, and that reversal does real work. Instead of stopping at four lists, it pairs them: strengths used to capture opportunities (SO), weaknesses fixed so opportunities are not wasted (WO), strengths used to blunt threats (ST), and weaknesses reduced before threats hit (WT). Each pairing is a sentence that starts to sound like a recommendation — which is exactly what the final section of your case study needs.
Use the buttons below with your own matrix loaded, or press Load example first. The tool takes your top point from each list and assembles the matching strategy sentence.
Add at least one point to the pairs you want to combine, then pick a strategy type.
A worked SWOT example (illustrative)
| Quadrant | Example point | Why it earns marks |
|---|---|---|
| Strength | Two-minute walk from the main campus gate | A location fact the case states, not a guess |
| Strength | Baristas trained on latte art, strong word of mouth | Links a skill to a visible result |
| Weakness | Seating for only 24 people at peak hours | Specific number, internal, fixable |
| Weakness | Loyalty discounts tracked on paper punch cards | Signals a process gap a recommendation can fix |
| Opportunity | University enrollment expanding next academic year | External trend already announced in the case |
| Opportunity | Students keep asking for vegan bakery options | Unserved demand inside the company's reach |
| Threat | A national coffee chain opened across the street | External competitor acting regardless of the shop |
| Threat | Six weeks of campus breaks cut foot traffic yearly | Seasonal risk with timing the shop cannot control |
Notice the shape of each point: a fact, a number where the case offers one, and no advice. "Should open a second location" is not a SWOT point — it is a recommendation wearing a disguise, and it belongs in the recommendations section after the TOWS pairing has earned it.
Five SWOT mistakes that cost marks
- Vague adjectives. "Good staff" says nothing. "Four of six baristas hold specialist coffee certifications, per the case" gives your essay something to build on.
- No evidence trail. Every point needs an anchor in the case text or a cited source. A matrix of unsupported opinions reads like guesswork, and graders mark guesswork accordingly.
- Opportunities that are actually actions. "Launch a delivery app" is a decision the company could make today — that makes it a recommendation, not an external opportunity.
- Ignoring the connections. A SWOT left as four independent lists scores like a summary. Pairing the lists through TOWS is what turns it into analysis.
- Treating every point as equal. One existential threat and three minor ones deserve different attention. Rank your points before you write the discussion paragraphs.
How to write a SWOT analysis essay
Once the matrix is full, the essay almost outlines itself. Open with a short paragraph that states the purpose of the analysis and names the company and time frame. Then spend one section per quadrant, ordering points from most to least important, and weave in the evidence behind each claim. Close the body with the TOWS pairings, because that is where the four lists stop being inventory and start being strategy.
Keep the matrix itself in an appendix or figure if your rubric allows one, and refer to it in the text. The prose carries the marks; the diagram supports it. If your brief sets a word limit, budget roughly a fifth of the essay for the four quadrant discussions combined and protect room for recommendations — running your draft through the word counter before submission is quicker than guessing.
Finally, tie the analysis to the decision the case asks about. A SWOT that ends without answering "so what should this company do?" is a worksheet. The pairings you built in the TOWS section are your bridge to a recommendation the grader can follow. For the full paper structure around it, see how to write a case study.
Deadline tomorrow and the matrix still empty?
If you would rather hand the analysis to someone who does this daily, describe your case study, academic level and deadline — you will see the price before you commit, and no account is needed for a quote.
Frequently asked questions
Is this SWOT analysis generator free to use?
Yes. The builder runs entirely in your browser with no account, no trial limit and no download. Your matrix is saved locally on your device and only leaves it if you choose the export option, which creates a text file on your own computer.
What belongs in the strengths and weaknesses quadrants?
Internal, present-day factors you can support with something the case actually says: resources, skills, processes, costs, reputation and capacity. Each point should answer the question of why it helps or hurts the company right now — not five years ago, not hypothetically.
Can I use SWOT for a non-business case study?
Yes. Nursing, education, public-sector and project case studies all use SWOT. Keep the internal versus external split and relabel the quadrants for your subject — staff skills as a strength, a funding deadline as a threat, a new clinic wing as an opportunity.
How long should a SWOT analysis be in a case study?
A working matrix usually holds three to five points per quadrant. The matrix is the planning step; the marks sit in the discussion, so expect to spend a solid paragraph on each quadrant in the essay itself. Your rubric always wins over any rule of thumb.
What is the difference between SWOT and TOWS?
SWOT inventories the four lists of factors. TOWS pairs them to produce strategy options: strengths with opportunities, weaknesses with opportunities, strengths against threats, and weaknesses against threats. The TOWS bridge section on this page builds those pairings from your own matrix.
Does the tool work on a phone or offline?
Yes. The builder is plain JavaScript, so once the page has loaded it keeps working on a phone, a tablet or a library computer with a weak connection, and the export downloads a local file even if the internet drops.
